MigraTrack already had a proof-of-concept live. What it didn't have was clarity on whether the thing it was solving was actually a validated problem worth continued AI investment or just a founder's instinct that hadn't been tested yet. The founder knew something needed to happen next but he didn't have an AI strategy or a product strategy to tell him what.

What Wasn't Working

  • A POC without a validated problem underneath it: the product existed, but there was no evidence yet that immigration applicants or attorneys had validated the problem MigraTrak assumed they had.
  • No strategic direction, in either discipline: founder had neither an AI strategy nor a product strategy but just a built thing and a sense that more investment was probably next.
  • Two credible-sounding paths, no way to test either: an attorney-first direction and a client-first direction both existed on paper, with nothing to tell which one - if either - deserved real money.
  • No financial grounding: no unit economics behind either direction, so "invest more" had no numbers attached to it yet.

The real risk was one every early founder faces after a POC: mistaking "we built something" for "we validated something," and pouring further investment into a direction nobody outside the company had confirmed they wanted.

Grassurn's first job was to actually understand what MigraTrak was trying to solve and not audit the POC's code, but get underneath the founder's problem statement and find out whether it held up. From there, two credible directions emerged: an attorney-first model and a client-first model, each a legitimate way to pursue the same underlying hypothesis.

Key Issues Identified

  • The problem itself was unvalidated: neither direction had been tested against real prospective users (applicants or attorneys) to confirm the problem was real and worth solving this way.
  • No decision framework existed: Todd had two plausible directions and no structured way to choose between them, or to decide whether either was worth funding at all.
  • No unit economics: neither direction had been priced out, so "invest further" wasn't yet a financial decision but it was a guess.

The question in front of the founder wasn't "attorney-first or client-first". It was "has anyone outside confirmed this is a problem worth an AI investment," and nobody had asked that yet.

We acted as a strategy consultant, not a build partner. The job was to help the founder understand and get on-board with what to do before spending more money, not to spend it for him. This reflects a core operating pillar for us here at Grassurn: guide, partner, and consult on the right AI Product approach and Strategy first, rather than bill hours by persuading a client straight into development.

What We Delivered

  • Two potential directions, fully reasoned out: the attorney-first and client-first models, each built out as a legitimate path with its own logic, competitive read, and rough economics.
  • Clear recommendation not to build yet: instead of picking a winner, Grassurn advised testing the underlying problem and both proposed solutions against real potential users before any further investment.
  • Concrete validation plan: Reddit, Quora, and Facebook groups identified as the primary organic channels to reach real applicants and attorneys, supplemented by paid interview channels so the validation would come from evidence, not another internal guess.

Financial grounding for whichever direction gets chosen with ranged unit economics with honest caveats, so once validation confirms a direction, the investment decision has real numbers behind it.
